Building a Scalable Operating Model for Special Education and Therapy Institution
Business challenge
The special education and therapy institution operated multiple centres providing occupational therapy, speech therapy, behavioural therapy, special education, Montessori-based learning and remedial support.
As the institution expanded, its operations continued to depend heavily on individual practices, manual records and the direct involvement of the Founder. Processes relating to student enquiries, admissions, therapy documentation, parent communication, fee collection, accounting, employee management and regulatory compliance varied across centres.
The institution required a scalable operating model to standardise service delivery, strengthen accountability and support growth without compromising the quality of education and therapy provided to children with special needs.
What we did
Conducted an operational assessment across the centres through discussions with the Founder, Centre Heads and key employees, covering admissions, therapy delivery, parent engagement, finance, HR, safety and compliance.
Designed a scalable organisation structure with clearly defined roles and reporting relationships for the CEO, Head of Operations, Centre Heads, faculty, non-faculty and central support functions.
Standardised the student lifecycle from enquiry and registration through assessment, individualised therapy planning, parental consent, progress evaluation and therapy completion.
Defined recruitment, induction, probation, performance appraisal, salary revision and promotion processes for therapists, educators and support employees.
Developed SOPs, operational checklists and documentation requirements to ensure consistent centre administration, therapy delivery and parent communication.
Recommended digital systems for HR and attendance, student-enquiry management, financial accounting and fee collection to improve control, follow-up and management visibility.
Developed a growth and implementation framework covering centre-location assessment, infrastructure standards, branding, community engagement, regulatory compliance, employee training and phased system adoption.
