Designing an Enterprise-Wide ERP Transformation Blueprint for a Rug and Carpet Manufacturer
Business challenge
The operations of a rug and carpet manufacturer were distributed across a legacy ERP, Tally, HRMS, Excel-based planning tools, and operational email chains, limiting end-to-end visibility and process integration. The company required a comprehensive solution blueprint to migrate its operations onto a unified ERP platform capable of supporting manufacturing, exports, finance, HR, and management reporting.
What we did
Led a systematic workflow investigation through plant walkthroughs and targeted gemba walks, covering spinning, dyeing, weaving, and backing shop floors.
Analysed the current state through department-head interviews, analysis of existing Excel spreadsheet templates, and email-driven workflows.
Mapped end-to-end processes across sales, marketing, domestic and import procurement, sample development, production planning, loom and machine allocation, quality, subcontracting, exports, maintenance, finance, and HR.
Documented current operational challenges, process gaps, manual dependencies, legacy ERP limitations, data requirements, controls, and stakeholder expectations from the new ERP.
Designed future-state process requirements covering Procure-to-Pay, Time & Action Planning (TNA), Loom Planning & Scheduling, Order-to-Cash, maintenance, payroll, statutory compliance, accounting, and management reporting.
Developed an enterprise-wide ERP solution blueprint defining functional requirements, process workflows, integration needs, reporting expectations, dashboards, and implementation priorities.
